Imagine overseeing a project that impacts the day-to-day work of 200 writers, requires cross-functional collaboration, and involves navigating technical complexities—all while ensuring the business keeps running smoothly. That’s exactly what I did when I led the end-to-end migration of our content quality tool at VMware
The Challenge
We needed to move from an exiting content quality tool to a newer platform that could scale with our growing business needs. The stakes were high: 200 writers depended on this quality tool daily, and a misstep could disrupt their workflows and lower content quality. From the start, it was clear that this wasn’t just a typical migration project—it was a transformation.
My Approach
I took the reins of this high-stake project, crafting a roadmap that spanned from competitor analysis to post-launch support. Here’s how our dream made it happen:
- Discovery & Vendor Selection: As a project lead and owner, I conducted in-depth competitor and landscape analysis, pinpointing the right tool that aligned with both our immediate and long-term goals. I ran a rigorous RFP process, working closely with external vendors to assess their capabilities before selecting the perfect match.
- Pilot to Integration: Once we had our vendor, I rolled out a pilot program to ensure seamless integration with our authoring platform. This involved not just technical testing but also collaboration with engineers to tackle backend changes that were critical for success.
- Change Management & Adoption Strategy: I knew this migration would require a cultural shift, so I devised a thorough change management plan. I delivered regular updates to leadership, engaged stakeholders across departments, and developed a strategic adoption roadmap to guarantee buy-in from writers.
- Empowering Writers: Training 200 writers? No small task! I designed hands-on training programs and resources to make the transition as smooth as possible. From detailed guides to interactive workshops, I equipped our writers with everything they needed to feel confident in the new tool.
- Leadership & Communication: Throughout the project, I regularly updated leadership with data-driven insights and progress reports. My final presentation to leadership demonstrated the project’s success, showing how the new tool streamlined content processes and delivered ROI.
